Nap time advice for 2yo DCB

I have a 2yo DCB who arrives very cranky, tired, and clingy, but if he gets a morning nap, won't take an afternoon nap and keeps the others up. I try to keep him awake until lunch, but he always seems to fall asleep right before lunch...even if it's for 15 minutes, he won't take a PM nap. On one hand, I want him to nap as soon as possible because then he wakes up a totally different kid (happy, playful, polite)but keeps all the kids awake, and on the other hand, getting him to sleep when the others do keeps him from waking them up, but he's borderline unbearable until he falls asleep. Any advice on getting him on our schedule?

Could you give him a short "rest" when he first arrives?

My former dcb arrived first, and sometimes needed to lay down for 20 minutes when he got here. It was not presented as a punishment. Aw, buddy, you seem tired today. Do you want to lay down on your mat until the other kids come? Door open, he could get up if he wanted. He rarely slept but it seemed to help a lot.

How many kids do you keep?

Do you have the luxury of dropping snack, serving (a heavier) lunch earlier, then start moving it back to the normal routine slowly?
      - Unless otherwise stated, all my posts are personal opinion and worth what you paid for them.

I had one like that-he seemed to be stuck between needing 1 nap and 2 naps a day. If he fell asleep before lunch, I let him sleep and fed him when he woke up. If he seemed like he couldn't make it until lunch, I'd try to get him to take a small snack and go put him down (if he was crying, lethargic and cranky). If he needs the rest, I'd make that the priority and worry about giving lunch later (where I am, at least, the food program sponsor is fine with leaving a child sleep through meals, as long as they get it when they awaken).
